How Kroger Forecasts Ad Conversion With 81% Accuracy Before Spending a Cent

TL;DR: Kroger, working with Vidmob and MMA Global, built an AI model that forecasts the e-commerce conversion of ad creative with 81% accuracy before a campaign launches — and found that following its advice quadrupled conversion rates.

What Kroger Tested

Kroger teamed up with creative-data platform Vidmob and industry association MMA Global to see whether ad-creative performance could be predicted before any media was spent. The study analysed more than 1,900 video and image assets from Kroger campaigns running across Meta and Google's DV360.

The result: predictive creative scoring forecast e-commerce conversion with 81% accuracy ahead of launch. The AI evaluates variables including messaging, narrative structure, branding and on-screen human interaction, then scores each asset against likely conversion.

Why Pre-Launch Scoring Changes the Game

The performance gap was stark. Creative aligned with the model's recommendations delivered a four-times improvement in conversion rates, and simply reallocating budget toward higher-scoring assets could more than double conversions from the same spend.

Vidmob founder Alex Collmer summed up the appeal: 'The ability to get ahead of that and basically not spend behind assets that aren't going to work is a pretty big deal.' This is a shift from reactive, post-campaign optimisation to predictive, pre-launch assessment — tied to actual sales conversion rather than proxy metrics like clicks.

Marketing Minute's Read: Creative Is Now a Data Discipline

For years the industry has repeated that creative drives roughly half of advertising's effect, while still treating it as a gut call. Kroger has turned that gut call into a pre-flight check. The cheapest media saving you will ever make is the campaign you never run.

For smaller brands without Kroger's scale, the transferable lesson is the mindset, not the model: define a clear conversion hypothesis and pressure-test creative against it before committing budget. One caution — an 81% predictor is a strong guide, not gospel, so keep a test budget for the fifth of cases it gets wrong, which is often where the breakout ideas hide.

The cheapest media efficiency is the weak campaign you never run — score creative against conversion before you spend, not after.
