Subway Rips Up Its European Rulebook With a 'Blueprint' to Double Its Estate
Updated: 6 days ago

Subway has unveiled 'Blueprint', a reimagined restaurant and brand experience for EMEA — including a 'Subway After Dark' evening format — aiming to double its footprint to 10,000 restaurants within five years and shed its lunch-only image.
A big brand reinvents itself
Subway has unveiled 'Blueprint', a reimagined restaurant and brand experience for EMEA (which includes Germany), as the centrepiece of a multi-year strategy. The goal is ambitious: double the EMEA footprint to 10,000 restaurants within five years.
From 1 January 2027, every new restaurant and remodel in EMEA must follow Blueprint, with redesigned sites already open in the Netherlands and the UK. It is a rare example of a mature brand committing to wholesale reinvention rather than tinkering.
Fixing the 'lunch-only' problem
The strategic heart of Blueprint is extending the brand beyond its lunchtime peak. New sites add self-order kiosks, an adaptive app and expanded menus — breakfast, coffee and Grab & Go — designed to drive visits across the whole day.
The most eye-catching part is 'Subway After Dark', an evening format piloted in the Netherlands with warmer lighting, an evening playlist and a night menu of footlong pizzas, loaded waffle fries and mac 'n' cheese. It is a deliberate attempt to own occasions it has never credibly served.
Experience as the growth engine
What's notable is that the growth plan is built on experience design, not just advertising. Subway is changing what the restaurant feels like — tech, menu, lighting, mood — rather than simply telling people it has changed.
Brand and creative work is linked to Saatchi & Saatchi EMEA under the line 'Get Your Own Way'. As EMEA president Tracy Gehlan put it, 'Guests want to eat their way, on their own schedule, and Blueprint is how we deliver on that.'
What businesses should take from it
The transferable idea is that repositioning a brand is a product and experience job, not just a messaging one. If you want to be seen differently, change what customers actually encounter — then let the advertising describe the real difference.
Marketing Minute's take: you can't advertise your way out of a tired experience. Subway is rebuilding the thing itself — the restaurant, the menu, the moment — which is the only reliable way to change what a brand means. Substance first, story second.
